Keep critical judgement available as experienced people move on

A multinational preparing for expert departures needed to decide how people, knowledge and local AI should work together to sustain capability across its businesses.

01 / The context

The situation.

Experienced technical leaders across a group were approaching retirement. Their colleagues could access documentation, but difficult customer situations still returned to the same individuals. Management wanted to strengthen succession while making accumulated knowledge easier to use.

The continued return to the same experts made succession a question of practical capability as well as access to records. The organisation needed to consider how accumulated understanding could remain useful when those individuals were less available. Local AI was relevant to that ambition alongside the development of the colleagues expected to carry responsibility forward.

02 / The challenge

The decision that matters.

Recording more information did not automatically equip successors to judge an unfamiliar situation. Different businesses used similar terminology for different practices, and access to sensitive customer knowledge varied. The group had to choose where local AI could assist people and where experience, supervision and continuing expert responsibility remained essential to sound decisions.

Making an answer easier to find does not establish whether it fits a particular customer situation. Wider access also has to respect differences between businesses and the limits on sharing sensitive knowledge. The challenge was to connect the convenience of knowledge access with the ability to interpret, question and take responsibility for its use.

03 / The strategic perspective

Continuity depends on people who can judge.

An organisation retains more than information when it sustains expertise. It retains the ability to recognise an unusual situation, understand the relevance of prior experience and decide when further advice is needed. Documentation and easier knowledge access can support that ability, but responsibility still rests with people.

The strategic choice is how to develop access and judgement together. If succession is treated only as a question of storing knowledge, the organisation may overlook the learning required to use it. Connecting human development with local AI gives both a clearer purpose within the continuity of the business.

04 / DELSOL Group’s contribution

How DELSOL Group contributed.

Prioritise the expertise that matters

DELSOL Group helped business and people leaders identify knowledge dependencies with material commercial significance, bringing succession priorities into focus alongside the time and attention available from experienced colleagues. This connected the continuity discussion with the situations in which their expertise mattered most, keeping the demands on those people in view alongside the need to develop successors.

Connect knowledge access with local AI

DELSOL Group explored where local AI solutions such as EVE and ALFRED could support knowledge transfer and access, within the organisation’s context, permissions and expectations for expert review. The contribution addressed their potential role in making accumulated knowledge useful to people, while retaining attention to the business context in which an answer would be applied.

Keep judgement in human hands

DELSOL Group helped leaders connect the initiative with responsibility, learning and professional judgement, with the aim of developing successors’ ability to question an answer and recognise when experienced input was needed. This kept human capability within the succession discussion, including the difference between having information available and being ready to act on it.

05 / Intended value

The business objective.

The objective was to strengthen continuity between what the organisation knew and what its people could confidently do. The aims were to support learning and daily work through easier access, keep human responsibility central, and connect succession and AI adoption as investments in capability grounded in operational needs.

In practical terms, the ambition was to help successors find relevant experience, understand the circumstances in which it applied, and recognise when to involve an expert. Local AI and professional development served that shared purpose.
